I should note that I hardly feel like XV and XVI are terrific in this regard. But its not hard to have more frequent scenes between hero and villain than XII did!

XVI has some strong direct relationships between Clive and some of the antagonists. Unfortunately, spoiler guy isn't one of them.

Call me old fashioned but if I'm face to face with the main villain we should be killing each other. I don't think it adds much and it leads to a lot of things I hate like force-lose battles, battles that you win but lose in the story, the villain clearly being in position to kill your party but then has to leave because he has Urgent Business to attend to, etc. There are exceptions of course, like if it's not clear they're the villain at first, but in general I can do without it

The main villain needs to be present in the story! Just not interacting with the heroes directly. Consider like Ocarina of Time. You basically see Ganondorf kidnap Zelda and then next time you see him it's time to throw down. But you know he's behind everything

Hmm! OK! I dont quite agree but I think theres plenty of place for the types of villains which you prefer structurally as well! But for main villains throughout a story ehhhh.

I look at XII is a bit of an experimental game, in terms of both storytelling and gameplay. It was a large departure for the series and they clearly wanted to try something new; perhaps feeling that purely turned based style RPGs were becoming relics of the past. Plus the previous 4 titles had such powerfully central lead characters of whom the story revolved around. I don't think XII quite worked out like they had hoped, but I still find it sometimes refreshing to come back to because of how different it is.

Yeah Vayne didn't really get enough screentime and certainly doesn't fit the mold of almost every other villain in the series in terms of how you interact with him, but I've always appreciated and liked his style and appearance, and I still feel that when he did get time he made an impact with it. At least for me, I felt for the time the game came out he had some of the best lines. His motivations and villain arc fall into the category of things which I tend to almost always like. It's a lot more than can be said about Zemus or Necron, those comparisons are just flat-out bad. These guys just appear from almost nowhere and upend the story just for the sake of "now you'll fight something even more powerful!". Vayne's just not in that category with those guys at all.

In defence of Barthandelus, he may be a one-dimensional villain with lots of clunky dialogue, but he's great at chewing the scenery and giving the party a singular figure to unite against, so I think he serves his story purpose well enough. The cutscene where he trolls Snow into hugging him is legitimately a good one imo. Also he has that neat little owl!

Nah. Zemus is different than Necron. He's mind controlling Golbez the whole game. So you can definitely argue he's some sort of mastermind of plot events in the same sense Vayne is, although much like Vayne I feel like he comes across as more of a plot device than a character because of how far in the background he is. I would say if Zemus showed up in the first part of the game for a bit and had some dialogue he'd basically be identical to Vayne in terms of what he does and how he does it.

Necron kinda just randomly appears so yeah him I wouldn't compare.

Just because Zemus is given that ridiculous "here the whole time" story doesn't make him better or different from Necron. He still just randomly shows up and lessens IV's plot when you think about it... we already had a guy getting mind-controlled, by a guy who was being mind-controlled. Very stupid stuff, I almost would just prefer the randomness of Necron.

Golbez was a really flat villain, and it made sense that someone else was behind him because his motivations were ill defined.

Kuja was a proper villain, so its far more offensive for him to be upstaged at the last second by an actual nothing boss (Necron does not deserve to be called a character).

Final Fantasy in general is awful about making the final bosses characters that were present in the story without some sort of mind control or pretending to be someone else. The only ones that are in the story a bunch are Exdeath, Kefka, Ardyn, and [XVI Spoilers]. Everyone else either gets upstaged by someone at the end or was only around because they were controlling people from the shadows.

Ultimecia definitely counts.

Zemus is a different case because you don't even learn he exists until the end of the game. At least you learn about Ultimecia halfway through (really, more like 60-65% but still).

This is fine to an extent, but there needs to be enough info in the game for you to actually be able to come up with plausible explanations rather than just head canon

Like you can figure out why Ultimecia is doing what she's doing even though she never tells you directly

Nah, her motivations are pretty clear if you pay attention to the stuff the game tells you. FFVIII's problem is that it hides a lot of info in optional scenes and hopes the player will care enough to look for it.

The bad theory comes from people completely misunderstanding the notion that sorceresses can't die without passing on their powers

even though the game shows you in the ending what that means when Ultimecia passes her powers onto Edea against her will before she dies
