Is it best to cram as much activity in before actually tackling the Palaces or doesn't it really make a difference? I just opened up the first one but I want to go explore the city and raise my stats and stuff too.

Generally, you want to finish the palace quickly, then work on the city stuff after. It will be hard to do at the beginning though because you will have to exit the palace when your mp gets low.

Finish the palace as soon as you can. Your party members don't want to hang out as much when they got a palace to worry about.

Yes, an optimal playthrough does as much as possible before tackling each palace.

Yeah, it's recommended for that reason and build up confidant points too doing stuff with your friends. You just have to plan out the palaces and go as far deep early so you know how much time you can waste outside until the deadline.
