The Extra/Extella series and the Zero anime look most interesting to me. I know Grand Order is stupidly popular, but I'm not sure if I can be bothered with another gachafest even if it does have a very long and complex plot.

Any recommendations on what to read/watch/play/avoid?

The Fate/Zero anime is the best follow up. It's very well produced and has a good story and characters. It's also the only other Fate thing I can recommend mostly unequivocally.

If you mean you read the VN, the ufotable adaptations are very good if you'd like to see it animated. The Fate/Zero anime is fantastic, I would highly recommend it. The Fate/Apocrypha anime was fine, worth watching, but not something I'd make a priority. Fate/Extella Link is good, dumb fun if you're into that style of game, but I can't speak for the rest of the series.

apocrypha anime was uh not great. had potential but is mostly just not good
carnival phantasm is also really good. its a comedy thing and also has tsukihime so if youre unfamiliar with it youll miss out on some of the bits

Assuming you played the VN, certainly Hollow Ataraxia. It's kind of a direct sequel, and while it's sillier, it's a lot of fun, and has some good serious parts too. I liked it very much.

Zero is excellent too.

FGO does have a good plot, but I understand keeping away from gacha.

Extra is okay. It's getting a full remake in the near(?) future, probably next year? I would wait for that. Extra CCC is much better, and is in the process of getting a fan translation, which may also be out next year? Don't watch the Extra anime; it's terrible.

Extella's a pretty mixed bag. The gameplay is meh, and the story ranges from mediocre to great on the various routes. Extella Link is much more consistent, with solid gameplay and a pretty alright story.

Apocrypha anime I enjoyed, but most people aren't that into. A certain character greatly hurts the quality.

Yeah definitely either the Zero anime or Ataraxia VN next. Both are directly connected to F/SN and are really good in their own ways (Zero for a more serious/actiony story and Ataraxia for more of the F/SN cast).

Honestly you can pretty much do whatever, whenever as long as you've read the VN first, and don't like, skip things internally within their series (ie don't play Fate/Extra CCC before Fate/Extra).

Fate/Grand Order is my favorite Nasuverse work plot wise (once you get past the early stuff which is a bit eh), and I highly recommend it on that basis, though yeah its kind of understandable to not want to play a gacha game. It's pretty free to play friendly, though, as long as you don't care about collecting Servants and just want to experience the story.

Prisma Illya is also great if you can get past it being a magical girl show with a... fairly large amount of loli fanservice from time to time. But it actually has a really great plot and good fight scenes.
