I think one of the bigger issues is that I never really bought into Robb as the protagonist. He should have been more outwardly heroic and charismatic, at least on the surface. The entire arc of the film was that Circe, despite being softer and less outspoken, was the real leader of the Eternals because she was always going to push them to do the right thing.

But that's undercut by how our decoy protagonist has the personality of a wooden board and isn't convincing as the leader regardless.

That might be an outgrowth of them changing the lore to accommodate their desire to have the female characters be the primary ones.

Sersi was never the leader of the group, and sure as hell wasn't their moral center. She was always a bit of a self-centered hedonist, and relatively far down their hierarchy. The only reason she really got more of a spotlight is because they eventually had her join the Avengers (along with Gilgamesh/The Forgotten One for about all of a year).

So trying to push her into the lead role actually stripped away some of the character elements that made her interesting, and they had to de-emphasize some of the other characters (like Ikaris) so they didn't overshadow her.

Though the other problem might be that the Eternals were never all that popular in the comics in the first place. Like the Inhumans, they may have been destined to fail even before they wrote the script because the audience wasn't going to give a shit about them regardless. People like to point to Guardians of the Galaxy as an example of how Marvel can take more obscure characters and make people love them, but the Guardians have an advantage in that they're extremely quirky and can be played for comedy, which makes it a lot easier to make them fun and interesting. Eternals (and Inhumans) don't really work the same way.

Of course, now that Marvel doesn't have to keep trying to find alternatives for mutants because they've gotten the X-Men rights back from Fox, they'll probably stop trying to keep pushing stuff like Inhumans and Eternals.

On the other hand, I might be completely wrong, and they're going to try and push a Young Gods movie in Phase 5 because they haven't learned a single lesson from any of this.
