Now that they're introducing the multiverse through Doctor Strange's next movie and most likely the WandaVision show, I'm hoping that they are able to bring these characters into the picture without it feeling too forced. Like you said, I like how they showed that the Ancient One was actually there during the BoNY the whole time. She was just off screen busy doing her own thing. I think they also did well with weaving in Spider-Man, Vulture, and Shocker after the fact and making it feel natural (Obviously with some plot holes). The Netflix Defenders hadn't established themselves by that time yet so I can forgive it that they weren't there. I just want to fast forward to the end of next year so I can see all these shows and movies coming up. The real problem with "Wandaverse" is that you're forced into house of M and the whole "no more mutants!"
